CEO 你好,我想自己當老闆!Ematic Solutions Chia 的創業攻略與行銷科技產業洞察

如何找到一間適合自己的公司?求職的過程中,相信很多人找的不只是一份能夠支撐生活的工作,更期待的是能找到有發揮空間的舞台、實現自我期許與價值。因而我們在尋找工作的時候,往往會先設下許多條件,並期待能夠藉由面試與溝通的過程,觀察自己與公司文化是否適合。然而,當你擁有明確的目標或是喜惡,該如何與面試官來場有意義的對談、獲得想要的答案呢?在《科技職涯》第三季的第 3 集中,目前在新加坡 MarTech 公司 Ematic Solutions 擔任 Advisor 一角的 Chia,將跟我們分享他如何在面試的過程中有效溝通自己的目標,獲得了 CEO 特別為他開設的 offer,一路從台灣的第一位員工、同時也是 Country Manager 到 Riginal Lead、Advisor 的故事。你對於 MarTech 產業有興趣嗎?第三方 Cookie 失效後數位行銷的下一步是什麼?好奇如何與面試官溝通、如何確保這間公司可以幫助你達成目標嗎?精彩深入的洞察都在本集的《科技職涯》!Podcast 各節摘要01:15 Ematic Solutions 是一間怎麼樣的公司?02:55 請 Chia 分享東亞市場的 MarTech 發展趨勢05:35 個資政策日漸嚴謹的情況下,MarTech 公司如何持續幫助客戶發展行銷策略?10:10 Chia 如何持續洞察不同的市場?13:40 Chia 加入 Ematic Solutions 的初衷與時空背景為何?19:10 因為「想創業」的目標而獲得量身打造的 offer20:40 開拓新市場最大的挑戰是什麼?23:50 從損益的觀念開始設立新市場的量化目標24:30 Chia 如何判斷面試官可以接受開誠布公的溝通?29:15 面試的過程中該如何精準但有禮地表達自己的訴求?30:20 加入 Ematic Solutions 後,Chia 如何確保工作與個人職涯都有所成長?33:40 Chia 推薦的溝通技巧後 Cookie 時代的 MarTech 產業 Chia 目前服務的 Ematic Solutions 是一間來自新加坡的行銷科技公司,除了自行開發軟體,也與全球數十個來自不同國家的軟體開發商合作,並同時協助合作夥伴從歐美市場導入產品到亞洲。Ematic Solutions 與客戶展開合作後,會一同探討對方的痛點與需求、尋求解決方案,然後才會協助採購與導入軟體,可以說是結合了軟體銷售與數位顧問的全方位服務。 如何觀察不同市場的產業趨勢? 在 Ematic Solutions 內部,整個東亞市場的定義為「日本+中國+香港+台灣+菲律賓」。原先希望能夠找到一致性的策略、普及到每個市場,後來發現市場之間的差異實在太大、且影響因素眾多,舉凡語言、市場規模、數位化發展程度就能造成顯著的不同。光是評估數位化發展的程度,就可以用好幾個指標觀察:企業何時開始數位化、何時開始發展線上購物、用哪些數位方式了解與追蹤用戶、消費者如何用數位的方式接觸到資訊 ... 等等,加上不同市場的經濟發展程度各異,「大抵上來說沒有一個核心大家都一樣的。」Chia 這麼說道。與其費盡心思去找一個通用的策略,倒不如掌握觀察不同市場的技巧,並利用既有資源做最有效益的規劃。 成為當地市場的消費者 「從成為消費者開始。」當 Chia 從台灣市場的 Country Manager 晉升到 Regional Lead、開始管理不熟悉的其他市場時,這是他採取的第一步,他會開始瀏覽當地知名的網站、下載 App 實際使用,這是了解不同市場的基本功。 連結台灣人在當地的社群 面對不熟悉的事物,有人幫忙當然是最快的。Chia 在研究菲律賓市場時,曾聯繫已經在當地經營電商的台灣品牌、加入這些品牌們聚集的臉書社團,從交流中獲得很多資訊,更可以藉此再往外擴展更多不同國家、不同產業的人脈資源。 學習當地人吸收資訊的管道 想要了解不同市場的口味,關注當地的主流媒體是必要的。另外,Ematic Solutions 所在的 MarTech 產業常被歸類在新創中,因此主攻新創圈的媒體、MarTech 的媒體 Chia 也都會訂閱,就可以即時掌握當地的新科技、新品牌以及整個產業的趨勢。 Cookie 時代過去,數位行銷下一步怎麼走? iOS 隱私權設定更新、第三方 Cookie 即將走入歷史,在個人隱私觀念越來越強烈的趨勢之下,未來收集使用者資料將會越來越難。不少品牌也都在擔心,Cookie 失效後,下一步怎麼辦? Chia 觀察到,國外很多品牌對於第三方 Cookie 政策改變其實沒有太多的焦慮,是因為他們已經將經營重心挪移至 CRM(Customer Relationship Management,客戶關係管理)上面,也就是說,比起吸引陌生的新客,他們更在意的是如何留住舊客。 社群紅利不再、數位廣告成本提升,獲得新客已不像以往那麼容易,這些都是品牌應該要更加重視舊客經營的原因。舊客對於品牌的忠誠度通常相對較高,也可以間接幫助品牌更專注於維護現有的產品,而非持續耗費成本開發新產品、期待能夠收穫新的使用者。 「回到初衷,也就是產品本身以及消費者的反饋。」Chia 建議。台灣的品牌多數仍然仰賴廣告帶來的陌生新客流量,這將使得數位工具改變政策時,品牌也會跟著產生巨大變動。 Chia 如何建構以創業為目標的個人職涯? 從大企業、微型團隊到中型新創 Chia 在大學畢業後加入台灣奧美,接著到 Manchester Business School 就讀 MBA,然後於 2018 年加入 Ematic Solutions,成為台灣的第一位員工。在奧美的五年期間,Chia 服務過很多大品牌的客戶,加上奧美本身也是規模不小的企業,使得 Chia 想要多瞭解中小型企業。因而當他到英國唸書後,積極地接觸了很多新創圈的人、了解新創的生態,並且親自加入了不少新創團隊,大多都是 1-3 人的初創階段,並遍佈曼徹斯特、倫敦、舊金山、荷蘭等等。 Chia 分享自己很喜歡從 0 到 1 的過程,加上他本身的專長是行銷與商務發展,因此他大多在這些團隊中擔任顧問的角色,協助對方「將工程語言轉換為市場語言」。除了團隊規模的多樣性,Chia 也在不同產業之間轉換,比如說他曾加入朋友創辦的 FinTech,也曾加入研發能夠改善氣候的化學科技團隊,不停去感受哪一種團隊適合自己。 Chia 從 MBA 畢業之際,Uber 與 Airbnb 在全球盛行了起來,他有不少朋友就在這兩間公司工作,而他們都有個共同的煩惱「公司很亂、沒有組織化」。Chia 發現這似乎是中型企業擴大發展的共同痛點,他也很好奇該如何解決這樣的問題,因而他將下一份工作的目標鎖定為 100 人左右規模的中型新創。Chia 加入過哪些不同的團隊?來看看 Chia 完整的 Cake! 如果你也喜歡 Chia 的 Profile,歡迎使用 Cake 製作獨一無二的履歷 🙌🏻 因為創業的目標獲得 CEO 量身打造的 offer 在 Chia 應徵 Ematic Solutions 時,申請的是新加坡的職位,公司當時也沒有在台灣拓點的計畫。然而,台灣一直都是 Ematic Solutions 未來希望能夠進攻的目標,加上 Chia 在與 CEO 面試對談時,提及了自己未來希望能夠創業的目標、但目前還沒有明確的點子,CEO 因而主動詢問 Chia 是否有意願留在台灣、開發台灣市場。 Chia 分享,當時 CEO 跟他交流自己的經驗:在創業的路程上 idea 是一回事,但是如何落實點子是他學習到最多的部分。既然 Chia 目前還沒有想要創業的題目,不妨利用開拓台灣市場的機會,搭配公司可以提供的資源與產品,當作一個同樣也是從零開始的經驗。 拓展新市場沒有 SOP,邊做邊找出目標 談起「新市場第一位員工」的艱辛,Chia 毫不猶豫地指出「沒有 guidelines」這件事。他回想自己在加入奧美時,花了一個月的時間在新進員工的訓練,因為他的工作有許多前例可循、也有既定的做事方法,但是獨自拓展新市場卻完全不是這麼一回事,不僅沒有明確的執行項目、甚至無法訂出量化的目標。 因此,在初期 Chia 其實是跟著公司一起研究「台灣市場可以做什麼事」,目標也以最基礎但也最關鍵的 PL 平衡(Profit Loss,損益)為主,一開始是要讓營收能夠支付得了 Chia 自己的薪水,接著是能夠負擔開拓新的團隊。而除了 Chia 自己以外,這位額外的第一位新成員該請誰?他會是什麼職能?能夠公司帶來什麼價值?新成員所具備的技能又如何呼應公司的戰略意義?這些都是 Chia 需要思考的。 簡而言之,Chia 開展台灣市場的過程可以說是一場生存的角力 - 如何活下去?如何在存活之餘還能繼續往前走?這些課題雖然基本,但是卻直接攸關 Chia 與台灣團隊的生存問題,可以說是非常深刻的體驗了。 如何「談」出你的理想工作?Chia 的面試溝通技巧 前面提到 Chia 是在與 CEO 交流過自己的創業目標後,才獲得了原本不存在的台灣 Country Manager 機會、一路發展至今。儘管如此,「創業」其實不見得會是面試時的好話題,因為一位擁有創業理想的員工,很可能會是企業自身未來的競爭者,也多少象徵著這位員工本身的思考較為靈活、不受他人拘束,不一定是每間企業都能夠接受的。 那麼,Chia 為何會選擇在面試階段就與面試管暢聊自己的創業目標、又是如何爭取對方的正面回應的呢? 以身作則的雙向溝通 - 確保有品質的對話 無論對於企業或是求職者來說,面試相比履歷和網頁上的職缺介紹,無疑是能夠更加了解對方的方式。Chia 強調自己非常重視雙向溝通,既然希望企業能對自己說出最坦白的話,那麼他也應該要從一開始就表現真實的自我。 Chia 傾向將自己的想法講得很清楚並觀察對方的反應。如果面試官可以回應他的想法給予 feedback,甚至再主動分享自己對於公司與職位相關的看法,那麼 Chia 認為這就是一個成功建立的對話,後續的侃侃而談就相對容易。 「我的每一場面試都是用這樣的心態。」Chia 說道.他不諱言曾經面試過相對傳統的科技公司,對方也向他坦承雙方可能不太適合,因為該份職缺的工作內容較為公式化、沒有太多變化空間,希望找的人非常穩定甚至能做到 10 幾年以上,就和 Chia 對於工作的期待和自身的性格都不相符,雙方當然也是好聚好散。 雖然拿到的 offer 可能變少,卻更精準。也正因如此,才能夠逐步找到適合自己的環境與文化。 先傾聽再說話 - 有禮但精準地溝通個人訴求 當然,在溝通的過程中,一味地自說自話還是很冒昧的。在應徵之前,Chia 建議大家要做好十足的功課,確保這間企業確實有條件提供你想要的舞台。公開的資訊必須要在面試前就已經吸收、思考過,面試時最好多聊聊那些網路上找不到答案的訊息,個人想要達成的目標當然也要跟應徵的職缺有所關聯。 一般來說,面試最後都會有個讓求職者反問面試官問題的環節,此時 Chia 就會問:為什麼公司需要開這個職位?這個職位與公司發展的相關性為何? 接著,根據面試官的回答,Chia 會在裡面加入自己對於這個職位的期待並與面試官討論,一步一步探討自己是否能夠在這個工作中追求個人的目標。「我聽到你說什麼了、我也很清楚你在說什麼,然後再跟你說我的方向、我在想什麼。」Chia 總結道。在提出自己的期待時,難免會遇到與面試官觀點不同的時候,此時如果已經先了解對方的想法、據此整理與消化過,再理出個人的目標與對方討論,就會顯得較為深思熟慮,對方也有更大的機會同意自己的看法,這是一個溝通的技巧。Chia 與 Ematic Solutions 的同事合照。 透過 1 on 1 對談,持續行駛在追求目標的道路 Chia 帶著創業的職涯目標加入了 Ematic Solutions,三年的經驗中,他又是如何一邊工作、一邊確保自己正在往個人目標邁進的呢?他認為很重要的養分來自與 CEO 一到兩週一次的 1 on 1 時間。 除了談正在進行的工作,Chia 與 CEO 每次都會利用至少 15 分鐘的時間聊聊個人職涯。對於 Chia 來說就是他終有一天想要創業的目標,對於 CEO 來說就是 Ematic Solutions 的未來發展。他們在對談的過程中梳理出彼此的 idea,CEO 會以創業家的經驗建議 Chia 可以補齊的技能,以及「如果是他自己會怎麼做」。 疫情影響之下,公司的很多策略都在調整,CEO 會與 Chia 交流自己對於公司發展的思考,Chia 同時根據他的經驗提出想法、想要嘗試的新事物,公司也會給予資源支持他去實驗,每次的 1 on 1 都很有收穫。 「聽對方說話,提出觀點時要建立在對方的立場與想法上。」Chia 補充,能夠掌握「關鍵字」很重要,工作的時候、對談的時候,都要能夠取得公司的目標&自己的目標的交集,保持開誠佈公、open-minded 的心態,才能夠持續創造優質的對話,為彼此帶來更多價值。Chia 的精選書單一千零一個點子之後:NETFLIX 創始的祕密That Will Never Work: The Birth of NETFLIX and the Amazing Life of an IdeaMarc RandolphChia 的讀後感 📝很適合跟我一樣喜歡從零到一過程的人,這本書寫出 NETFLIX 最初始創辦人 Marc Randolph 鉅細彌遺地從點子發想到創辦前緊鑼密鼓的籌劃的過程,公司經歷多次 Pivot 終於摸索出自己的一套商業模式。也顯示出從零到一的過程是充滿刺激、有趣,但毫無所謂 “正確的方向” 可以追尋,一切需要靠自己與團隊不斷地嘗試以及勇敢執行與決策。 蓋茲之道:疑難解法(Netflix 紀錄片)Inside Bill's Brain: Decoding Bill GatesDavis GuggenheimChia 的讀後感 📝我並不是微軟的粉絲,但看完這部紀錄片後對 Bill Gates 的尊敬加倍,也覺得世界上這些有名的人都有他們成功背後的原因。我喜歡這部片主要是他展現出 Bill Gates 即使在成就到了現在的階段,仍保有他對事物的好奇心與求知慾,並且對於許多不知道、不清楚的事情,利用與人問答、自己看書、查資料,建立起自己解決問題的能力。 更多人才的精彩分享,敬請鎖定 Cake 的《科技職涯》Podcast!《科技職涯》是由 Cake 創立的 Podcast 廣播節目,專門邀請在科技、數位和新創領域的工作者來分享職涯趣事及觀點,每週三固定更新,目前可以在 KKBOX、SoundOn、Spotify、Apple Podcast、Google Podcast上收聽,歡迎追蹤

Crystal 坦言,數位廣告之所以能做到如此及時和個人化,頗仰賴使用者的數位足跡。當然,隨著大眾對於隱私權越來越重視,各項技術也在逐漸演變。Crystal 分享,美國現在各家媒體都在發展自己的 UID(unique identifier),也就是透過使用者主動提供的 email 編列成專屬的 ID,在不同的裝置上面都能夠被辨識。然而,雖然方法變得數位了,但若各家媒體都自行發展 UID,其實就變回跟直售廣告沒有兩樣。 針對這個難題,Crystal 分享,有不少公司專門在做不同媒體的 UID 整合,但這部分的應用與科技都還不是很成熟,對於身為廣告主的他們來說,現在還無法很確切掌握這類運用的成效,所以他們會傾向選擇較有威信的媒體,或是先用小額的預算去測試。 正在興起的「串流平台廣告」 除了 cookieless 的趨勢以外,Crystal 也分享了近期正在興起的「串流平台廣告」應用。隨著疫情以及大眾的娛樂習慣改變,越來越多人不會接第四台,而是直接在 Netflix、Hulu 等串流平台看影片, 這類的管道也成為數位廣告的一大商機。 比如說,Crystal 就曾經協助客戶高露潔投放影片廣告,引導觀眾掃描 QR Code 去下載高露潔的新產品 — 能夠與電動牙刷整合的 App,用以記錄刷牙習慣、頻率,提供建議以及在 App 內購買產品等。雖然廣告的目的本來就是曝光率,但是利用掃描 QR Code 去增進觀眾的參與感,進而下載 App 來使用,也是間接的目標之一。然而,儘管串流平台成為數位廣告的新戰場,目前卻很難直接追蹤廣告成效。 Crystal 分享,目前普遍的做法是做「問卷調查」,比方說大家常常會在 YouTube 上面看到問卷詢問使用者最近看過哪類、哪些品牌的廣告,會不會考慮購買、會不會喜歡這類的產品。這類操作會分別針對「有被投放廣告」以及「沒被投放廣告」的使用者發放問卷,藉由兩者的回答差異去判斷在串流平台投放的廣告成效如何,包括是否有成功建立品牌認同、消費者對於產品是否更加了解等等。 從新聞系開始的行銷職涯 世新大學新聞系畢業的 Crystal,曾經對於主播和記者工作非常嚮往,但是在實際前往電視台實習後,發現媒體業並沒有原本以為的自由、各家媒體都會有自己的政治考量,與他對於職涯的期待不同。因此,Crystal 開始去接觸跟傳播相關的行銷領域,並計畫就讀整合行銷相關的研究所。當時他曾經旁聽政治大學的整合行銷研究所,但是課程內容偏向理論,也跟他的期待不一樣。 大四時,Crystal 前往美國密西根交換一學期,在美國的經驗以及時代廣場跨年的回憶,讓他深深愛上紐約這個城市,研究後才發現紐約大學本身就有很厲害的整合行銷研究所,重視實務操作的課程內容也是 Crystal 所期待的,包括實際參加業界的活動、直接跟 Google 的講師學習操作 Google 廣告。後來 Crystal 順利申請入學,開始了他的行銷職涯。「覺得天哪,超夢幻,在時代廣場許了一個夢然後就實現了。」Crystal 笑說,對於紐約的喜愛溢於言表。 你也想了解 Crystal 的豐富經驗嗎?來看看Crystal 的 Cake Profile一探究竟! 如果你也喜歡 Crystal 的 Profile,歡迎使用 Cake 製作獨一無二的履歷 🙌🏻 五年的美國 Marketing Agency 職涯 研究所畢業後,Crystal 開始了他在美國的行銷職涯,首先是在 Marketing Agency 累積了多年的經驗,藉由第一份接觸面向多元的 Agengy 各個領域都試試看,包括行銷企劃、廣告數據分析、社群媒體、搜尋引擎、直售廣告等等,最後 Crystal 選擇了發展迅速且為業界趨勢的 Programmatic (程序化廣告),並以此為核心發展他的 Agency 職涯。 Crystal 的 Agency 工作轉換考量 (1) — 學習多元技能 簡單來說,就是希望自己能夠熟練不同平台、管道的數位廣告操作,例如美國主流的廣告購買平台,或是想操作 YouTube 廣告,就需要了解整個 Google 的系統,還有像是 Amazon 的網頁廣告就只能在Amazon 自己的平台操作,不同做法所需的技術需求還有操作的邏輯、經驗都是 Crystal 想要累積的技能。 Crystal 的 Agency 工作轉換考量 (2) — 拓展不同產業 在 Agency 工作的好處之一,就是可以接觸到多元的產業和客戶,比如說 Crystal 自己就有投資平台的客戶、流行時尚領域的 Pandora、零售業的高露潔等。不同的產業會有不同的廣告購買方式,了解越多就能夠讓自己的職涯有越多選擇的彈性,尤其是在應徵沒有相關經驗的工作時,也可以變得更有說服力。 Crystal 的 Agency 工作轉換考量 (3) — 個人職涯發展 綜合以上兩點,Crystal 會思考自己當下所缺少的以及想要追求的,去決定下一步要往哪裡走。比如說想要讓自己的效率提高、累積管理經驗,他就會找有帶領團隊需求、跨部門合作機會的工作,讓自己逐步成為全方位的行銷人。 在 Agency 最深刻的經驗 — 跟自己道歉的主管 Crystal 分享,他在剛成為 Manager 的時候,因為管理的人增加、需要關注的事務暴增,導致自己的時間管理失衡。白天的時間除了會議,Crystal 必須把握上班時間帶人、處理需要團隊協作的事務,所有其他可以自己完成的事務就被推延,漸漸地開始有進度被耽擱,因而讓他受到了主管的關注。 當 Crystal 跟主管分享的困擾時,當下主管沒有給出什麼有建設性的意見,還是期待 Crystal 可以達成一位 Manager 應該要達成的目標。後來隨著工作越來越上手,Crystal 慢慢解決了初上任遇到的那些問題,主管也坦承當初自己沒有好好協助 Crystal、給予他太大的壓力,並也給予了 Crystal 成長的肯定;這個非常對等、透明且主管願意坦承錯誤的溝通經驗,讓 Crystal 印象很深刻。 到美國仍然 work-life 不太 balance 的 Agency,還是值得加入?
