邀請 Glen 分享 Google 產品經理的面試流程「什麼?非技術背景的土生土長台灣人也能進美國本土科技業?」 近幾年由於網路業在矽谷的大爆發,讓許多前往美國就讀商管碩士(MBA)的留學生開始將目光從傳統的管顧、投行產業轉向科技業。其中,又以產品經理(PM;Product Manager)一職最受青睞 — PM 不僅能讓文組與商管學生發揮其擅長溝通的長才,薪水上也是最靠近工程師的非技術職位。本文經Glen 授權刊登,原文刊載於此。 文章大綱 一、決定 Google 面試的原因 二、我的求職背景簡介 三、 Google 面試的 2 大流程 一、決定 Google 面試的原因 經過薪資平台統計, Google 人才在 MBA 畢業後的 Level 4 PM 薪水平均為 $251k USD,而較為資深的 Level 5 薪資甚至可達 $341k USD,成為眾多 MBA 畢業生的夢幻工作。 適逢 2021 與 2022 年北美就業市場的火熱,我也藉機試試身手面試了 Google 與其他公司產品經理的職位。一路上感謝很多人的建議與幫助,於是想藉由這篇文章來分享面試心得,希望對矽谷 PM 有興趣的台灣人有所幫助。二、關於我的求職背景 ▍學歷:大學在台灣雙主修傳播與商管科系,研究所於美國 Top MBA 主修商業分析與創業管理。由於無技術背景且 Google PM 十分看重這塊,起初在 MBA 畢業後申請 Google PM 時直接被 Recruiter 建議改申請無技術門檻的 Product Support Manager (提供客戶產品服務協助)。 但隨著 MBA 畢業後在美國累積三年的 PM 經驗,順利通過初步篩選及後續面試,應是實務工作經驗彌補了技術不足的部分。 ▍身份:由於持有台灣護照,我是先於美國讀 MBA 後拿到 OPT (學生短期工作簽證),隨後轉為 H-1B(正式工作簽證)。對於商管背景學生來說,先於美國取得碩士學位後再拿到 OPT 大概是最穩的一條路。 值得注意的是,過去商管學位最為人詬病的是 OPT 只有一年期限,因此 H-1B 只有 1–2 次抽籤機會。但是隨著 STEM 定義的放寬,現在許多 MBA 都有提供符合 STEM 標準的主修(如商業分析),因此 OPT 期限可延至三年,大幅提升留美機會。 若無相關身份且無意願申請研究所,可能唯一的方法是先加入 Google 海外分公司,並透過 L-1 簽證調回總部,不過時間成本跟難度勢必拉得很高。 ▍工作經驗:在本次申請 Google PM 時,已累積了三年在美國的 PM 經驗(包括一年的 FAANG 以及兩年的 A 輪新創)。在此之前,我在知名日商網路業的台灣分公司擔任一年的商務開發及兩年的產品管理與營運。 在產品種類部分,我過去的經驗主要集中於 SaaS 跟 B2B MarTech 產品,無任何 B2C 相關經驗。然而實際上在面試時,產業特定知識並沒有這麼重要。由於 Google PM 在矽谷的招聘是先通過 On-site 面試後才分組,因此題目上也較為廣泛,並不會針對某個產業的專業知識進行詢問(聽說 Google Cloud 除外)。 三、Google 產品經理招聘 2 流程與面試經驗Google PM 的招聘流程基本上與其他公司大同小異,面試流程包含:上網投遞&履歷篩選電話面試(1-2 輪,看面試表現決定是否有追加輪)On-site 面試 (5 輪) 比較不同的是,Google PM 是先通過 On-site 面試後才分組,因此後續還要與不同的團隊聊完並完成分組後才算完成整個流程。由於履歷篩選的要點與其他公司相似(找到他人推薦,確保經驗相關性跟聚焦在可量化的影響力等),而本文將著重在面試經驗的分享。 另外,由於保密條款的關係,以下分享的面試題目並非實際面試遭遇到的問題,而是網路上可找尋到的公開題目,但核心概念與解題思維類似,提供給大家參考!Google 面試流程一:Phone Interview 在通過履歷篩選後,第一關是和一位 Google PM 進行電話面試。相較於其他科技公司的 PM 面試,Google PM 的面試絕對是數一數二困難的。原因在於,Google 最初的電話面試可能就包含以下類型的題目:Product insight and design(產品洞察與設計):要求面試者分析指定的產品或議題、提出用戶輪廓與痛點、發想新的產品、以及如何衡量成效。Analytical(數量估計):在進行一連串的假設下,進行對市場及用戶規模的估計。Strategic insights(商業策略與洞察):以企業領導者的角色,全面性的分析公司、市場、產品狀況,並做出相應的決策建議。Creativity(創意想法):衡量面試者是否能出創新的產品想法。Googleyness(Google 文化):透過情境題與過去工作經驗來衡量面試者是否契合 Google 的公司文化。Leadership(領導力):透過情境題與過去工作經驗來衡量產品經理是否能有效的帶領團隊及影響利害關係人。 由於 Google 的電話面試僅短短的 45 分鐘,面試者可以從這六大面向裡面選擇想回答的方向,因為沒有制式的問題與流程,也造就面試準備的困難度。 🛎 我被問及下列兩種類似的題目: (~30 mins) Design a bike service for local communities (Product insight and design, Creativity)(~15 mins) Tell me about a new product you love. If you’re the CEO of Google, how would you collaborate with this company? (Product insight and design, Strategic Insights, Creativity) 面臨這樣讓人不知所措的開放性問題,我自己的策略是先不管答案好壞,都必須透過一個清楚的回答架構,主動提及面試官想聽到的點,以方便他們做筆記。因爲通常在對應徵者進行 debrief 的時候,面試官必須要針對各個重點面向來給予評分。如果在回答上能夠契合這些要點,就會讓面試官更加輕鬆地把你的答案記錄下來,確保沒有遺漏。在實際面試上,我通常採用以下 4 原則來回答問題: 答案透過 BUS Framework 進行拆解:(以三點為核心答案,並加以延伸)○ Business:向面試官確認公司與產品的當前狀況、短期目標、長期願景○Users:以自身的理解,描述目標族群的型態與痛點○Solutions:結合短期目標、長期願景、與用戶痛點,提出 3 到 5 個產品想法針對客戶訂定明確的規則:在提出目標用戶跟解決方案時,提出對優先順序(Prioritization)的看法,並且有明確的準則。我自己的做法是為結合業界常用的 RICE Framework (Reach, Impact, Confidence, Effort)以及確保提出的想法和產品目標及願景一致。用戶描述與產業洞察越深越好:相較於提出完美的解決方案,PM 的面試其實更看重的是能不能徹底地了解用戶輪廓以及痛點。而在大多數的情況下,如果能找出正確的問題,其實解決方案也會水到渠成。提出至少 1 個 Moonshot idea:在提出解決方案時,最好能分享至少一個看似瘋狂但創意十足的想法。尤其是在 Google 這樣天才工程師到處都是的地方,若能提出一些不受限的另類思維,將會有助於在 Creativity 層面上進行加分。 在進行電話面試時,我認為 Google 和其他家公司(如 Facebook)最大的不同在於,Google 在後續追問的問題上十分靈活,有時甚至故意引導應徵者脫離既有的架構(或許知道大家都在背架構),來考驗面試者對不同面向問題的理解程度。 像是根據面試者的回答來穿插產品上市與推廣策略(Go-to-Market)、團隊協調與合作(Team Alignment)、執行細節(Execution)、衝突管理(Conflict Management)等相關問題。因此建議在背好架構之餘,也得培養隨機應變的能力。Google 面試流程二:On-site Interviews 結束完電話面試後,兩天後收到 Recruiter 通知將進行五關的 On-site Interviews,並且以進入 Level 5 為目標。相較於一開始的電話面試,除了既有的產品設計相關問題外,主要差別可以分為兩大項說明:1. 不少問題從產品層級拉高到公司戰略層級 相較於電話面試專注於產品層級的產品設計及改進面試問題,在 On-site 時碰到了更多策略方面的問題,像是: Tell me about an interesting tech startup and its business and product strategy. How do they win the market?(follow-up) If you’re the CEO of this startup, what would you do to capture the next big opportunity?(follow-up) Why aren’t they doing so now? What would be the key blockers and considerations?If you’re the CEO of Lyft, what new business would you enter and how would you evaluate this decision? 在回答的策略上,由於問題的廣度加大,除了運用先前所提到的 BUS Framework,我自己也會帶入管顧個案面試常用的 Porter’s Five Forces、3C (Company, Customers, Competitors)、SWOT 等模型來做為輔助。 除此之外,我個人也推薦報名 Reforge 產品經理的課程,了解矽谷科技公司當前的最新想法跟產品策略。但由於這類問題沒有標準答案,我個人覺得最好的策略是將面試互動變成像是兩方在交流討論,而非單方面的陳述,來確保自己的回答有包含面試官想聽的內容。3C 理論:以顧客(Customer)、企業(Company)、競爭者(Competitor)三大面向進行分析並制定執行策略。 顧客(Customer):針對客戶需求進行分析,維護消費者體驗 企業(Company):著重產品效能與價值,提升品牌認知 競爭者(Competitor):將公司和競品進行比較,針對自我優勢加強推廣,做出特色區別 2. 追加 45 分鐘的技術面試(Technical Interview) 這部分大概是 Google PM 和其他科技公司 PM 面試最大的不同——由於 Google 是以工程師為文化核心的公司,因此要求 PM 必須通過技術面試來考核其技術能力,這也大概是對文組及商管背景學生最難挑戰的一關。 在實際面試中,應徵者可能會被詢問的兩大問題: 系統設計(System Design):設計並解釋一項網路服務的後端服務與資料庫演算法(Algorithm):設計一個演算法來解決或優化指定的用戶問題 在詢問現任 Google PM 朋友的意見後,得到的建議是最好將 100% 的心力準備在系統設計上。若真的被詢問演算法相關問題,除非有深厚的 CS 知識,否則可以直接和面試官要求換題。否則在有限的準備時間(通常為 1–3 週)下,不太可能同時將兩個問題方向的準備提升到能通過面試的水平。 然而,就算是只準備系統設計面試,對於非技術背景的應徵者還是非常具有挑戰性。我自己是花了整個耶誕節假期將以下內容看完,並且練習了 8-10 個考古題。而在面試時,我很幸運地直接被問到系統設計而非演算法,題目類似如下: Q:Design a note taking app (i.e. Evernote) that supports note sharing and real-time co-edit by multiple users. A:(沒有技術背景的我以 4 策略回覆) 清楚界定產品功能性(functional)與非功能性(non-functional)需求,並從簡單的功能開始設計(i.e. 創建一個筆記)從最簡單、最笨的架構開始,然後根據面試官的需求往上加(i.e. Load Balancer, CDN, Access Control, Data Schema, Distributed Database, etc.)盡量將答案維持在High-level(i.e. 在資料庫選擇上,停留在 SQL 跟 NoSQL 的選擇並分析其優缺點就好, 而非更細的實際服務名稱,否則可能會被問到實際選擇的取捨然後答不出來)面對較為困難的需求時,向面試官求助來得到線索,像是用戶的實際使用行為,來簡化設計難度 我自己的面試經驗是,面試官從頭到尾人都很好,基本上只是想要了解我在系統設計上是否有基礎概念,而非想要將我考倒。像是我們不小心討論到用 hash function 來產生 ID 的時候,他主動說這方面太難然後跳過這問題,並且在後續討論到較難的需求時,也會主動給一些想法。事實上,事後 Recruiter 針對 On-site 給回饋時,她說我的技術面試是所有關卡表現最好的,似乎應該考慮轉職了(?)Result Reflection 在 On-site 面試後約一週,Recruiter 打電話來恭喜我 On-site interviews 通過了,但是需要進行為期 3~4 週的分組才能發 Offer。然而當時已經有個即將到期的 Exploding offer,且職級比 Google 的更為理想,因此最後決定不進行後續的流程,只好未來有機會再戰! 回想起整個 Google PM 的面試準備過程,真心覺得雖然 Google 的面試問題包山包海,甚至還有對文組及商管背景投資報酬率極低的系統設計,但是也讓我有機會重新複習產品經理的所有基礎知識,並且從技術的角度上更加了解自己現在做的產品,也是一趟難忘的旅程。想了解更多Google 的面試技巧,更多參考:從 Apple 到 Google,Recruiter WeiLin 解析 Google 面試技巧與科技人資職涯! 人物小檔案:GlenYeh出生台北 ,現居舊金山的文組科技人。歡迎透過 LinkedIn 聯繫。目前於 Meta 總部擔任資深產品經理,先前則在 Amazon 與 LINE 領導產品開發與戰略。平常除了工作外,就是被家中的柴犬欺負。本文經Glen 授權刊登,原文刊載於此。
