Vincent 目前主要協助客戶解決組織及領導力發展的相關問題,就他的經驗,大部分的企業所遇到的組織問題不外乎以下三種: People – 高管團隊的團隊效能&個人發展、公司整體的能力建設計畫、提高員工的參與感、降低離職率等。Structure – 公司的組織架構怎麼調整,人員的編制議題(組織金字塔、每個崗位的人數和能力要求、管理規模)、併購或被併購之後的架構要怎麼合併等。Process — 部門與部門之間的分工,公司的決策流程(決策矩陣、決策權的歸屬或下放與否)與方式的重新梳理、績效考核制度的更新等。 身為第三方的顧問,Vincent 坦言他時常面臨所謂「對的答案」以及「適合的答案」之間的角力,儘管他能夠以顧問的身份客觀點出問題和解決方式,但卻不見得能夠被 100% 採納。在面對客戶公司內部的立場問題時,他也會需要一些時間去觀察每間企業的狀況,可能是直接與員工對話,或是從一些蛛絲馬跡找出原因,例如說常態合併的單位,這家公司卻特別劃分出去等等,以逐步掌握與客戶的應對方式。 對外對內都適用!定義自己為「夥伴」,MBB 管理顧問的合作心法 「顧問公司不是來提供答案的,而是藉由他知道的其他解決方法,結合客戶提供的歷史背景等資訊,雙方合作一起找出 solution。」當我們聊到熱門的「甲乙方」話題,Vincent 鄭重地說。 如同前面提到的,所謂的「對的答案」vs. 「適合的答案」,同時考驗一位顧問如何做事與做人。Vincent 就曾經遇過防備心極重的客戶,可能是怕被檢視,可能是跟顧問公司有不好的合作經驗,可能是覺得自己的能力不被信任。他認為這樣的問題沒有 SOP,而是要探究每一個個案背後的原因。 Vincent 曾有一位本身為 HR Head 的客戶因為過去有被顧問公司搶走功勞的經驗,因而對所有的顧問都有強烈的不信任感。一開始 Vincent 先藉由輕鬆的閒聊與這位 HR Head 建立關係、了解對方過去的經歷、觀察出他所在意的部分,後來便規劃讓對方有更多向領導層展現的機會,例如 Vincent 會與他一起練習簡報,但是讓他獨自上台、顧問們也沒有現場參與。種種接觸後逐步減少了這位客戶的防備,雙方也才能夠順利合作解決其他問題。 「不要期待可以一次解決,要重複證明是為了客戶的成功而非顧問公司自己的品牌。」面對信任感的議題,Vincent 的建議是不要求快,先了解客戶背後的 concern、積極用行動建立信任,才能達成長期互惠的合作關係。 就算不是管顧也可以運用的職場合作思維 跳脫客戶與 Agency 之間的角色,就算沒有太多對外合作的機會,公司內部一定也會有協作的需要,要如何在每次與他人的合作中,都能夠產生最大的價值呢? 其實光是會用「甲乙方」這個詞彙來定義雙方關係,代表一開始就有明確的立場劃分。公司內部協作也是一樣的,如果在行事的過程中明確區分你我,執著於責任歸屬和工作量多寡,難免會產生部門的摩擦與壁壘。但是,若將思考的範疇提升到整間公司的維度,一起追求更廣的利益、更大的共同目標,可能就不會再拘泥於小事的分工,才能達成合作的綜效,真正落實 1+12 的效益。 企業、產業、人才的共同升級:MBB 管理顧問分享搶手的人才特質 看過這麼多組織面臨產業與市場的變化而追求轉型升級,Vincent 也與我們分享他所觀察到的人才趨勢,也就是所謂的由 AI、大數據科技所推動的「人才 4.0」。過去在工業 3.0 的時代,知識落差塑造所謂的「術業有專攻」的職場生態,會計師、醫師、律師等專才炙手可熱。然而,如今拜科技所賜,知識的取得門檻越來越低,儘管專業人才的需求短時間內還不會完全消失,具備綜合性技能的人才漸漸成為主流,而這樣的人才通常擁有以下 3 種特質: 豐富的可轉移技能 也就是所有職位都會需要用到的能力,像是溝通、解決問題等。每種能力又可以更細緻的劃分,比如說溝通技巧又可以分為精準的口語表達、公眾演講、主持會議、email 等等。擁有幫助職涯成長的多元技能 Vincent 分享,如果想要走得高走得遠,往往需要好幾個「hashtag」。像是一位 PM 可能具備 #財務 #產品 #業務,一位 BU 主管可能是 #HR #業務,而一位 CFO 絕對不會只懂財務,可能同時還熟悉 #供應鏈 #業務等。 「與其深造不如先看未來的目標需要什麼 combo。」Vincent 提醒,在這個講究個人價值的時代,打造自己獨特的定位,可能比專精於單一的領域有更多合適的機會。 卓越的學習能力與速度 「不是來自於聰明與否,而是刻意練習(deliberate practice)。」聊到「學習新事物」,Vincent 特意分享關於學習的迷思。不諱言,聰明的人當然會學得更快,但是 Vincent 認為「學習」是可以練習的,也沒有聰明不聰明的門檻。若是工作中常用到的技能,邊做邊學固然有幫助,但可能因為工作中使用的方法固定,最後還是無法全盤掌握、進而失去方向。 所以 Vincent 認為「刻意練習」是很重要的。如果想要學習新技能,可以拆解成幾個小部分,每三週學一個,兩三個月後就可以練習到這新技能的全部面向。舉例來說,如果想要練習溝通能力,可以先在一開始的三個禮拜學習寫 email。像是 Vincent 自己就會跟 PM 約定好學習目標,每天都寄出一封練習的 email、請 PM 給予建議,三個禮拜後他就可以掌握寫 email 的基本技巧,繼續再學習溝通技能的其他面向。 管理顧問經驗如何幫助職涯成長?MBB 管顧的親身經驗談在管理顧問的正職工作之餘,Vincent 也是一位 DJ。 從心理系到 MBB 管理顧問 台大心理系畢業的 Vincent,身邊朋友如果想往商業領域發展,通常有三個方向:人資、UIUX、統計。Vincent 自己對人資一直都很有興趣,大四時又進到以人資和領導力顧問著名的 DDI 實習,從此開啟了他的顧問之路。而現在在 MBB 的工作,也是持續結合了人資&顧問的專業,協助企業進行組織改革或是解決管理相關的議題。 MBB 管顧必備技能:邏輯、溝通、英文 想要加入 MBB,除了具備專業知識之外,同樣重要的是三大基礎能力:邏輯、溝通、英文。MBB 身為國際企業,對於英文能力的要求自然不在話下。再來,顧問業著名的「解決問題能力」便是來自於清晰的邏輯,畢竟遇到的問題千奇百怪,不可能每一種都有經驗,因此如何把比較廣的、相對模糊的問題定義成現階段可解決的規模,可以說是顧問的基本功。 有了解決方法,也要有能力把方法紀錄和傳達,畢竟一位顧問不可能永遠都埋頭苦幹,客戶也不可能對於解決的過程永遠不過問,顧問必須要能夠有架構地傳達自己的答案,而良好的溝通能力不僅是工作上所需,更是建立信任感的重要工具。 MBB 正業與 DJ 副業 - 如何選擇工作?應該關注終點而非方法 身處高壓的管顧業,Vincent 也曾面臨放棄的邊緣,那時他剛脫離新鮮人的階段、開始深入地思考自己的職涯。需要換個環境的 Vincent 剛好獲得一個 DJ 課程的體驗券,開啟了新的興趣,後來甚至毅然決然向公司請了三個月的假到荷蘭學習 DJ,如今更會在工作之餘舉辦 Party 並身兼 DJ,除了是嗜好,也是他看重的專業。 目前已在管顧業第 6 年的 Vincent,仍然持續在思考職涯的目標,而身處許多人嚮往的管顧業,Vincent 也想提醒每位對於這個行業有興趣的求職者,都應該更審慎思考顧問工作可以為自己的職涯所帶來的價值。就像是旅行一樣,到達終點有很多種方法,可以搭大眾運輸、可以自己開車,有些人在意過程,有些人在意結果,但是過程是否對結果有益、是否值得投資,都是可以納入考量的。 顧問工作在能力培養、履歷呈現和求職的過程中,的確都有其價值,但是如果顧問工作並不能幫助你完成最後想要達成的目標、價值觀、成就感或是喜歡的事,那麼顧問這個「交通工具」,可能就不是帶你到終點的最好方法。 在 Vincent 對於職涯的思考中,工作是生活的一環,雖然比重很重,但仍然沒有超過生活。因此他會持續保持不讓工作的權重超過整體生活的經營。當然,找到所謂的答案並不容易,也可能沒有絕對真理的答案,但他認為只要有持續在想、有意識思考自己想要在工作中體現的元素和價值,並能夠至少在當下有一個滿意的答案,就已經是很大的收穫了。更多人才的精彩分享,敬請鎖定 Cake 的《科技職涯》Podcast!《科技職涯》是由 Cake 創立的 Podcast 廣播節目,專門邀請在科技、數位和新創領域的工作者來分享職涯趣事及觀點,每週三固定更新,目前可以在 KKBOX、SoundOn、Spotify、Apple Podcast、Google Podcast上收聽,歡迎追蹤
