Scrum 是一種敏捷開發的管理架構。Scrum 的執行方式讓軟體開發團隊可以在短時間內不斷重新回顧與修正產品開發的成果及瓶頸,快速更新迭代,成為深受軟體開發團隊常用的管理架構。 本文將說明 Scrum 的架構、如何導入軟體產品開發過程,以及市面上採用 Scrum 架構的專案管理工具及模板。 文章大綱一、Scrum 管理架構是什麼?為什麼軟體產品開發愛用 Scrum?二、典型 Scrum 框架長什麼樣?Sprint 衝刺流程又是什麼?三、Scrum 角色分工包含哪些?四、Scrum 適合哪種團隊?有哪些好用的專案管理工具? 一、Scrum 管理架構是什麼?為什麼軟體產品開發愛用 Scrum? 為了迎合快速變動以及需求多變的市場,許多軟體產品團隊都會使用敏捷開發(agile)的精神來進行產品設計、開發、及後續服務,而 Scrum 便是敏捷開發中最常用的管理架構之一。 Scrum 一詞起源自橄欖球隊的術語 Scrummage,在中斷的比賽要重新開始時,球員們會肩並肩靠在一起爭球,並在爭到球後以團隊共同前進的方式,逐步接力傳球並即時變換進攻戰術,帶球衝破敵方陣線。 若將此概念套用在產品開發上,亦即開發團隊可透過 Scrum 以高靈活的合作方式相互配合,並適時中斷開發進度,將開發時程切成數個短期衝刺階段,並在每次衝刺前重新檢視並修正產品開發方向,以提高新產品的開發速度與靈活度,最終達成產品的開發與交付。 提出 Scrum 管理架構的 Ken Schwaber 為推廣這個概念,創立了 Scrum.org,提供 Scrum 架構的訓練課程以及證照考核平台,並且建立了使用者社群,讓全球各地的軟體產品開發團隊可以互相交流,尋求更有效率、更自由的產品開發模式。 Scrum 的應用領域隨著時間的推移,也逐漸擴大到不同的產業領域裡。除了 Google、Spotify、Adobe 等國際知名科技公司都引用了 Scrum 的概念推出自己的敏捷開發工具;2015 年,國泰航空為導入網路訂票系統,便是透過 Scrum 的架構,從原本三個月推出一個新功能,成功加速到一個月可以推出 2 - 3 個新功能。此外,擁有廣大台灣用戶群的台新數位銀行 Richart,也是利用 Scrum 架構而誕生的 App。 二、典型 Scrum 框架長什麼樣?Sprint 衝刺流程又是什麼? 前面我們已了解 Scrum 的功能以及使用目的,那麼Scrum 的實際運作流程是如何呢? 典型 Scrum 框架涵蓋一系列的完整產品開發流程,從待辦清單、衝刺規劃和執行、每日站立會議、到檢視及回顧等。 如前面所提 Scrum 會將產品開發流程切成數個「短期衝刺」的階段,並且目標在每次的短期衝刺中達到最高的效率與成果,就成為一次產品「迭代」。每個短期衝刺,可以分成以下數個項目: Scrum 流程項目執行方式衝刺待辦清單(Product Backlog / Sprint Backlog)產品負責人會依據市場、客戶等來源取得產品回饋、競品分析等資料,列出衝刺待辦事項清單,並且從搜集來的資訊評估各個項目的重要性,決定團隊的待辦順序衝刺規劃(Sprint Planninig)在每次短期衝刺開始時,團隊會召開短期衝刺規劃會議,共同決定團隊目標、待辦事項以及對應的負責團隊衝刺活動(Sprint Implementation)團隊會依據待辦事項以及衝刺規劃會議中決議的團隊目標,進行為期 2 週左右的衝刺活動(視團隊及產品開發需求)每日站立會議(Daily Standups)在這 2 週期間,團隊在每天開始時會進行 15 分鐘的快速站立會議,已追蹤團隊個成員的工作進度,並針對工作上遇到的瓶頸進行討論與排除衝刺檢視(Sprint Review)在短期衝刺的最後一天,團隊會召開會議檢視本次衝刺的「產品成果」衝刺回顧(Sprint Retro)在短期衝刺結束後,團隊會針對本次短期衝刺中的「流程」面向進行討論及修正,並且將成功經驗待到下一次的短期衝刺中增量(Increment)每次的短期衝刺中所達成的產品成果,就是「產品增量」,可以是產品推出、新功能、功能 debug 等 三、Scrum 角色分工包含哪些? 要確實執行 Scrum 管理架構,團隊必須有以下三個重要角色: Scrum 角色職責說明Scrum 主持人(Scrum Master)Scrum 主持人為舉辦各式 Scrum 活動的角色,包含衝刺規劃會議、每天的站立會議、衝刺檢視及回顧,確保會議討論順利進行Scrum 產品負責人(Product Owner)產品負責人代表市場、客戶,確保開發團隊的成果能符合客戶需求,在衝刺前會列出待辦事項並決定先後順序;在衝刺結束後,產品負責人則會決定產品是否可以推出 / 出貨Scrum 開發團隊(Development Team)開發團隊則代表參與短期衝刺活動的所有人,必須建立共同衝刺目標,並且積極合作配合,以確保衝刺活動的成功執行;在衝刺結束後,也需積極提出衝刺活動的反饋,持續共同改善產品開發以及衝刺流程 四、Scrum 適合哪種團隊?有哪些好用的專案管理工具? 在銀行工作也可以遠端上班!?國泰世華的 CUBE 數位轉型「玩真的」!

學生時代在跟周圍的朋友聊以後想做什麼工作時,「到銀行工作」這個選項似乎有一種代表性,代表著穩定、保守,當然也可能有一些比較負面的評價,像是無聊、古板等等。 不過,相信大家一定對「FinTech」這個字不陌生 — 傳統的金融產業加上求新求變的科技產業,就激發出很多可能性,像是不少新創公司就靠著敏捷的團隊,全心全意專攻解決一個特定的需求。 因此,常常讓人想到 FinTech,就想到新創公司。 但是,傳統大公司、大銀行作為金融業主要的 player,如果這群人還是非常守舊保守,整個產業還是很難一起進步;不過在最近這幾年,大公司也有大幅度的改變。 在本集的《科技職涯》中,我們邀請到了國泰世華數位銀行部的 Jeff 和 Derek 來跟我們聊聊 — 國泰如何在嚴謹的金融產業中「步步為營創新」,以及數位人才在國泰擁有的舞台! (49:45) 除了台北,台中、高雄也有國泰世華辦公室!? 從 APP 創業、護國神山到金融業!?「當賈伯斯從口袋拿出 iPhone 4 的時候,我認為全世界的未來都在手機上。」 目前在國泰世華數位數據暨科技發展中心(DDT)中數位銀行科技部的 Jeff,本身是軟體工程師出身,待過軟體公司、自己做過 APP 創業,現在則是在國泰世華負責 CUBE、 KOKO 以及海外的數位通路發展。 回顧自己剛出社會的時候,資工背景的 Jeff 一開始也是在科技業擔任軟體工程師,但後來發現不符合自己喜歡嚐鮮的個性,因此辭職與朋友一起創業做 APP 的原生開發,雖然早期資源相對匱乏,但也因此奠定 Jeff 對 APP 產品的興趣。 後來 Jeff 加入遠傳旗下子公司時間軸負責 O2O 電商產品,此時他的角色從工程師轉為更為全面的產品負責人。後來,創業期間他也觀察到中國的數位金融產業蓬勃發展,像是支付寶、微信支付等興起,相關的產業有非常多可能性,是台灣相對缺乏的。 本身就是數位人才的 Jeff 因此嗅到了新的發展機會,他也笑說自己身為蘋果腦粉,當時也被 iPhone 在全球掀起的風潮深深吸引,因而激發他結合「金融」+「數位」的下一個職涯方向,而加入國泰世華發展至今。「這些人出去創一個新創公司的話,其實台灣不輸矽谷。」 同樣是軟體工程師出身的 Derek,則是在加入國泰之前歷經過數間大型科技公司,其中包括位於關渡的消費性電子產品公司、還有「護國神山」。聊到那段在竹科的經歷,Derek 說身邊的同事們真的是人才濟濟,都是菁英中的菁英,然而,資訊背景的他們在硬體公司中工作,坦白來說影響力有限,能幫忙的地方也不多。 Derek 回想,那時雖然還不流行「金手銬」這個詞,但事實上狀況便是如此。竹科裡面的人才從小到大一路苦讀,期待努力讀書、爭取高學歷之後能夠獲得相對應的報酬,而在台灣能夠符合條件的工作大多數集中在科學園區。對於軟體人才來說,又因為台灣硬體產業相對發達,使得他們只能選擇硬體公司中的軟體工作,而無法發揮什麼影響力。 「我覺得大部分的人眼神是沒有光芒的,他們在那邊其實大材小用了。」Derek 說道,在竹科待了三個月就意識到這件事的他決定回到台北工作,後來加入的遊戲公司雖然接近了他理想的工作氛圍,但是遊戲產品受眾仍然相對侷限,嚮往發揮更大影響力的 Derek 也因而再度思考轉職的可能性,最後加入人人都用得到的金融產業 — 國泰世華。 數位人才在國泰世華都在做什麼? Jeff 和 Derek 兩人都是在國泰的數位金融重點單位 — 數位數據暨科技發展中心(DDT)發展早期加入的,雖然兩人都沒有金融產業的相關背景,但隨著重新導入 Scrum 運作模式,因此也不至於是從零開始熟悉。 讓他們很印象深刻的是「步步為營的創新」— 大膽假設、細心求證。 「我們嘗試給使用者最好的體驗,但是體驗的另一面往往就代表安全性跟穩定性。很多人都會說金融業保守、守舊,那並不是原因,而是結果。」Jeff 坦白地說,過去國泰、甚至是整個金融產業是站在「絕對安全」的那一邊 — 任何需求都要臨櫃解決、任何交易最好都用現金解決;顯然地,已經不符合時代的需求。 Derek 也補充,在金管會的嚴格監控下,其實很多細節都被規範,像是登入行為不能被側錄、不能私自存取使用者的個資等等,為了要遵守種種的規定,往往就會讓數位產品開發被侷限,也可能呈現出不好用的產品。 然而,對於一般的使用者來說,許多金融業的眉眉角角是他們看不見的,不佳的使用者體驗也不會因為是銀行的 APP 就被體諒;而在一般的 APP 上面出現的流程或是資安的些微失誤,在金融產業卻有可能造成鉅額的損失,這都是金融業者和使用者不能冒的風險。 「DDT 就是來做突破的。」Derek 分享,過去他們努力「讓大象跳舞」— 讓沈重的歷史包袱與系統架構能夠因應時代的改變、使用者數量的劇增而做出合適的應對,現在他們則是要「讓大象頭轉」,改革持續進行,而 DDT 需要擔任那個勇敢點出問題、嘗試解決的領航者。 步步為營的創新 — 以 KOKO 的轉帳、查帳、拆帳為例 說到國泰世華給人最新穎、最年輕印象的產品,應該就是 KOKO;其中「社群」的功能不僅是讓人耳目一新,也是 Jeff 在國泰世華最印象深刻的經歷。 回想當時推出社群功能 — 好友聊天室時,正值純網銀很夯的時期,就有不少人好奇 KOKO 此舉是否是想和社群起家的 LINE 對打,然而,這其實是國泰世華洞悉使用者需求後推出的功能。 「大家打開銀行 APP 最常使用的功能就是轉帳。」Jeff 分享,隨著金流服務越來越方便,過去人們一個月的轉帳紀錄可能只要一張 A4 紙就可以記錄完畢,現在的數量則是多出許多。而在 APP 上面,即便把常轉帳的對象加入常用帳號,轉帳的流程還是無法一鍵解決。因此 KOKO 推出好友功能,讓大家只要在 APP 中點擊好友的頭像,系統就會自動幫忙帶入所有資訊,讓轉帳流程更加簡便。 此外,雖然 LINE 這類的通訊軟體在台灣非常普遍,但也有越來越多的使用者在意通訊軟體的公私分明,不希望在 LINE 上面還要處理公事、跟同事互動。國泰也觀察到,若能把所有跟「財務」相關的需求都在銀行自己的 APP 上面解決、保留最完整的金流訊息,比如說進到與朋友 A 的聊天視窗,就可以一目瞭然跟對方的金錢往來,其實是很方便的。 Derek 笑說,針對那些常常幫忙團購但又不好意思跟大家收錢的同事,KOKO 也有一個「拆帳服務的推播通知」,可以清楚列出哪次的團購有誰還沒有付款、也會推播通知給還沒付錢的人。而這些服務所需要使用的伺服器也都設在台灣本地,更加強了安全性。 從 KOKO 推出的這些新功能,就可以看出國泰世華對於數位轉型的實踐,而背後所需的功夫其實沒有看起來那麼簡單。「我們每天的活躍用戶破百萬,雖然對很多產業來講並不是一個很大的數字,但是對安全與穩定的要求基準上就不同。」Jeff 說道,在講究安全穩定的基本前提下,金融產業想要做出創新的成本,其實是相對一般軟體產品高很多的。 例如在法規的限制下很多服務、產品無法上雲,因此無法緊急加開伺服器、對流量有一定的限制,而硬體產品的投資成本極高,也並非是輕易就可以進行的。所以,如何讓軟硬體互相合作無間、在兼顧安全的前提下盡可能提供最佳的使用體驗,這是所有金融業者都在面臨的挑戰。 「我這個位置來看的話是蠻樂觀的。」談到數位轉型的過程中有哪些困難,Derek 這麼補充道。轉型過程中最難解決的問題是「人」,Derek 認為這是一件需要 top-down 的事情,而國泰的高階主管看起來都已經就定位了,接下來便是克服軟硬體的提升,相信就會有巨幅的成長。 大型集團資源豐沛?還是需要向新創學習! 除了 KOKO 以外,Derek 也分享他在國泰內部觀察到一個讓他印象深刻的團隊 —「前端數位科技發展體驗小組」,他們負責收集世界各地有哪些新創推出有趣、很棒的產品或服務,並負責接洽、導入在國泰自己的產品中。 舉例來說,「識別」的方式有常見的密碼、人臉辨識,而現在還有更進步的技術是識別「拿起手機的角度、打字的速度」等等,這些技術可能遍佈在印度或是其他的海外新創,這時前端數位科技發展體驗小組就會負責對接這些新創公司與國泰自己的產品團隊,甚至還有即時口譯人才可以協助雙方溝通。 前端數位科技發展體驗小組的存在,不僅體現國泰持續追求進步,也可以讓國泰的夥伴在運用大型集團本身資源的同時,也不忘持續向其他優秀的同業學習。 在金融業跑 scrum 是怎麼樣的體驗? 輪調機制,讓每個人都可以是產品經理! Jeff 在五年前加入國泰的時候,DDT 大概有 100 位成員,其中他所在的數位銀行部大約 5-60 人,而現在光是數位銀行部就已經有超過 200 名成員,但仍然維持 scrum team 的方式運作,例如 CUBE APP 團隊就有 5 個 scrum team、每個 team 15 人。 隨著組織的增長、分工越來越細,現在的成員已經不可能像過往一樣熟悉產品的每個細節,但 Jeff 認為能夠掌握大局還是非常重要的,因此他會建議每個團隊每年都需要輪調。「大家會說我們是做 CUBE APP,而不是 CUBE APP 當中的信用卡、貸款或是保險之類的。」 會有這樣的堅持,也跟 Jeff 過去的創業經歷有很大的關聯。創業的時候因為人力有限、所有需求都必須自己解決,讓 Jeff 養成了思考面向多元、全面的習慣,而不是只執著在特定角色的職能中。如此一來,也能夠幫助整個團隊都會一起成長。 Derek 也說道,每個工作者本來就都會思考自己是否對工作還有熱情、想要實踐的項目。在國泰這麼大的集團當中,若大家都只能恪守自己一開始應徵進來的職位,不僅對於人才本身來說很可惜,對於企業來說,也可能沒有讓人才發揮到所有的潛能。而輪調不僅是考量到夥伴自己的學習意願,也讓每個人都能具備宏觀的角度,如此在組織動、成長的過程中,每個人都能夠被彈性地賦予不同挑戰。 Derek 舉例,一般企業可能一個團隊中會是同樣職能的人,像是他自己是 Android 工程師,那他的同事也都是 Android 工程師。但是在國泰實行的方法是「垂直切割」,也就是一個團隊涵蓋所有角色,像是 PM、後端工程師、APP 工程師、UED(使用者體驗設計工程師)、QA 等,而在輪調時,會「整組一起輪調」,使得負責任一個任務的小組都能夠有完整的人力配置,就能夠一起挑戰不同類型的任務。 而團隊的垂直組合除了職能以外,職級也不例外。Jeff 分享,在國泰的一個團隊裡面,職級的跨越可能最少五級,比如說專員 vs. 副理,這跟外界常常認為金融業等級分明、制度嚴謹的刻板印象就完全不同。「大家只是過去的經驗跟成長背景不同,但是我們現在的目標是同樣的、往同個方向前進,所以我們不是這麼在乎階級。」 產品負責人在國泰世華的收穫 「我在 2011 年創業做 APP 的時候,那個年代隨便做一個手電筒的功能,也可以上架然後莫名其妙會有 20 幾萬的下載。」Jeff 笑說,雖然 10 年前 APP 環境還不成熟,相對的競爭者也少很多,因此很容易做到市場領先。 然而,現在的環境已經截然不同,想要做 APP 的產品人,需要同時在技能與知識都具備廣度、深度。「如果你想要走 APP 開發,或是一些高度跟使用者接觸的產品,我覺得一定要鎖定某個產業,跟著產業深度結合。」Jeff 分享,比如說他自己就選擇了金融產業,除了熟悉開發 APP 本身需要的技能以外,也得要融合金融產業的 domain know-how,才能夠真正解決使用者的痛點。 工程師在國泰世華的學習 至於一路從 Android 工程師到現在成為技術團隊主管的 Derek,則是覺得自己從「垂直切割」的組織型態中有很多收穫 — 因為接觸與協作的角色很多元,讓 Derek 累積了大量的人物誌(persona),對於自己了解不同型態的使用者很有幫助。 另外,國泰內部完整的使用者體驗設計小組也讓 Derek 覺得很有意思,小型公司的使用者設計通常會做到 UI 設計師完成介面截止,但是國泰的使用者體驗小組會負責完整的市場調查、使用者行為研究,並搭配數據提供團隊改善產品設計、流程設計等,優化前後也會有客觀的數據可以參考,這是讓 Derek 覺得印象很深刻的地方。 加入國泰世華:北、中、南甚至海外舞台讓你選! 除了位於松仁路上的總部大樓以外,國泰世華去年在台中烏日設置了海外產品專門辦公室,並預計今年在高雄設立雲端技術人才輸出中心,大舉招募 PM、設計、工程師等各項職缺。辦公室不再侷限於北部區域,無論對人才還是對國泰來說,都可以有更彈性的選擇。 至於海外市場,國泰目前著眼於東南亞。錄音前才剛從越南出差回來的 Jeff 分享,東南亞除了市場大、機會多以外,在數位金融其實有不少國家都已經發展地比台灣成熟,像是前陣子討論度很高的柬埔寨就是其中一個例子。 七月曾到柬埔寨出差的 Jeff 也建議道,雖然負面新聞使得人心惶惶,但如果大家對於數位金融與海外職涯有興趣,柬埔寨仍不失為一個歷練、學習的好地方。當然,如果目前還不打算出國工作,國泰世華在北、中、南也都有大量的數位人才職缺招募中 — 加入 國泰世華,一起打造安全又好用的數位金融產品吧!想要打造人人都需要的數位金融產品嗎?國泰世華銀行成立於民國 64 年,為國泰金控成員之ㄧ,目前全台營業據點達 165 家,並於上海、香港、馬來西亞納閩島、越南茱萊、緬甸仰光及新加坡設立海外分行及馬尼拉、曼谷、越南河內及胡志明市等地設立海外辦事處,已躍居民營銀行龍頭地位。 除了提供海內、外客戶各項金融服務外,國泰世華銀行也與集團旗下國泰人壽、國泰產險及國泰證券等各子公司充分配合,發揮集團金流平台的角色,擴大金控綜效,以完整的產品線為客戶提供 one-stop-shopping(一站購足)全方位的金融理財服務。 國泰世華銀行為亞洲地區最佳金融機構之一,提供豐富的資源、教學及完整的培育路徑,加入國泰世華,發揮你的影響力!🔥 最夯的國泰世華銀行職缺都在這裡!Jeff 的推薦書系統思考:克服盲點、面對複雜性、見樹又見林的整體思考Thinking in Systems: A PrimerDonella H.
