擁有 5,000 萬使用者的 MIT 平台是什麼樣子?解密 17LIVE 工程與產品團隊!

台灣在全球科技業的舞台上,常常是數間知名的半導體公司吸引著國際的目光,但其實台灣也有不少出色的軟體公司。其中,全球擁有超過 5,000 萬個註冊使用者、在亞洲與美國都有擁戴者的直播平台 17LIVE,就是一個例子。 創立於 2015 年的 17LIVE,六年來跨足了多項不同的社群平台,在不同層次的挑戰中持續前進和成長,目前在台灣、日本、香港、新加坡、新德里和洛杉磯等地都設有辦公室,更是在 2021 年 9 月進行了全球的品牌重塑計畫,未來將以全球集團的規模,持續打造創新的社群娛樂平台。 雖然版圖擴張,但是孵育出 17LIVE 的台灣重要性卻絲毫不減。作為 17LIVE 全球產品和技術中心,未來台灣將持續作為 17LIVE 的最強後盾,從使用者直接接觸的平台本身到背後所需要的工程技術支援,都會是台灣團隊的舞台。在本集的《科技職涯》中,我們邀請到了 17LIVE 的 Engineering Director Sammy 以及 Senior Product Manager Ruby,請他們用技術人才的角度來跟大家分享這個產品背後的故事! Podcast 各節摘要01:40 請 Sammy 跟 Ruby 介紹一下自己在 17LIVE 的角色 03:50 17LIVE 的台灣團隊在的全球佈局中有多重要? 06:40 Sammy 為什麼會在 17LIVE 待了將近 5 年? 09:10 Sammy 在 17LIVE 歷經過印象最深刻的專案是什麼? 10:20 完全停機維護 vs. 在線 migration 11:35 Sammy 如何探索自己的職涯? 16:30 什麼樣的因素驅使 Ruby 加入 17LIVE? 19:10 心理系畢業的 Ruby 是如何踏上 PM 之路的? 21:45 Ruby 的 PM 職涯中最大的學習 25:45 擔任直播平台的PM 需要哪些必備技能? 27:00 Ruby 在面試 PM 夥伴時的必問問題 29:10 17LIVE 全球化經營後,產品團隊會面臨到什麼挑戰? 30:30 在 17LIVE 跨國協作的有趣經驗 31:50 17LIVE 的產品跟工程團隊正在招募哪些夥伴?17LIVE in Taiwan 「臺灣的優勢是開放的環境,有輿論還有知識,甚至於政治。」17LIVE 的台灣團隊有多麽重要?在 Engineering Director Sammy 的經驗中,各個面向都有豐富機會的台灣,造就了大量的優秀人才,這樣的環境提供了多元的資源與觀點,讓 Sammy 一路以來都能探索不同面向的自己、找到適合自己的舞台。 發跡於台灣的 17LIVE,擁有諸多資深的台灣員工,其中最核心的就是產品技術與資料科學團隊,「17LIVE 的 App 都是 made in Taiwan 的。」Sammy 直言。 雖然台灣是技術與產品核心,但不代表沒有機會參與跨國的交流。身為產品經理的 Ruby 以自身的經驗分享道,作為產品人最關注的就是使用者,橫跨不同國家、語言的 17LIVE,若是只有台灣的夥伴去開發產品,其實很難真正掌握不同地區使用者的需求。 Ruby 舉例,直播平台中常見的 donate 互動「紅包」如果在歐美市場直接用翻譯的 red envelope,當地的使用者因為不同的文化背景,很難確實理解其意義。因此,藉由深入瞭解 user needs,後來使用了「precious box」取代了紅包,讓不同文化的使用者都能享受到一致的互動體驗。 除了了解不同市場的使用者以外,Ruby 還分享了一個跨國協作經驗。先前他參加了一場由印度 Machine Learning 團隊主導的會議,與會的夥伴來自不同國家與部門,從工程師、產品到行銷都有。雖然沒有任何一個人的母語是英文,但是在討論時大家都能因為關注同樣問題,目標導向地順暢溝通,那種夥伴之間跨國界、跨領域但是方向一致、理解力暢行無阻的合作氛圍,讓 Ruby 印象很深刻。 Sammy 從 MIS、前端、DevOps 到 SRE 的職涯 雖然都在工程領域,但是職涯一路走來 Sammy 嘗試了不少職能,他坦言自己學生時期也非常迷惘、不知道未來想做的事情與方向,當時他透過不斷「學習」去探索、尋找自己喜歡的東西。除了自主學習以外,Sammy 也參加了不少社群和各界人士交流,甚至和朋友一起創立了台灣的 AWS 的 user group,一直在延伸各種可能性。Sammy 也分享,自己在找工作時最重視三件事:是否有趣、是否能持續學習、是否能帶來成就感。17LIVE 成立至今六年,Sammy 就待了將近 5 年,可以說是跟 17LIVE 歷經了很多改變和成長。回憶起當初加入 17LIVE 的原因,Sammy 最大的拉力是來自很值得學習的前輩,除了工程師最重要的技術能力以外,這位前輩講究找到核心問題的做事方法,以及掌握問題、定義問題的能力,都是 Sammy 決心加入 17LIVE 成長的重要原因。 從 AWS 到 GCP 的雲端大搬遷 Sammy 在 17LIVE 一路從 Senior Engineer、Senior Engineering Manager 到 Engineering Director,在 17LIVE 歷經了不少重大的職涯里程碑,而他印象最深刻的專案,是 2018 年時從 AWS 到 GCP 的雲端大搬遷。 團隊還小的時候,維護所需的時間不多,甚至可以在上班時間輕易完成,但是彼時的 17LIVE 在使用者數量、產品的複雜度等等都有一定的規模,想要維護或是進行 migration 這樣的大事都不是一蹴而幾的,需要事先做縝密的規劃與風險評估。 在團隊密切的合作與練習、分工之下,這次的 migration 耗時了一年準備和演練,並分批進行在線的 migration,而不是完全停止平台的使用,除了考量對使用者的影響以外,在線 migration 可以即時 roll back 處理問題,而非等待一個問題完全處理好後,卻發現另一個更大、更重要甚至環環相扣的問題,最後導致數次的產品停機,反而造成使用者更多不便。 Sammy 笑說,migration 當下適逢他的女兒出生,但是因為雲端搬遷的事前安排非常妥當,最後讓他能夠兩者兼顧。同樣的時間點在工作、生活都發生了各自的里程碑,成為 Sammy 非常難忘的一段經歷。成為全球集團的 17LIVE 是什麼樣的風貌?來看看17LIVE 的 Cake Profile! 如果你也喜歡這份 Profile,歡迎使用 Cake 製作獨一無二的履歷 🙌🏻 Ruby 從心理系開始的 PM 職涯 在心理系研究所專攻工商領域的 Ruby,發現自己很喜歡接觸大量的使用者行為、剖析背後的動機,然而,他更享受從洞察問題到實際解決的過程,PM 這個參與完整過程的角色就非常適合自己,他可以從質化面向去了解使用者的心理動機 觸發的行為,也可以從量化的面向去解讀數據、觀察平台上的使用者行為,並以 PM 的角色實際發揮影響力、看到使用者行為在 before after 的轉變。 User Needs 永遠是最重要的 什麼叫好的功能和產品?如果從 Ruby 身為 PM 的角度來說,那就是使用者說的算。Ruby 曾經做過一個二手車商的 CRM 系統,雖然整合了很多的數據、打造一站式的工具,原先期待可以解決二手車商在管理消費者遇到的痛點,不料卻遇到一位車商直言他看不懂這個平台,也不打算使用。 這個經驗帶給 Ruby 非常重要的 takeaway,產品要解決的真的是使用者遇到的痛點嗎?產品的設計真的有最好的使用者體驗嗎?還是又帶來了新的痛點呢?Ruby 認為 PM 必須不斷去找供需兩邊的平衡點,挖掘出最核心的痛點並產生影響力,如此一來,才能真正被稱為一個好功能。 PM 最需要的透明溝通 PM 作為各個角色之間的協調斡旋角色,溝通是工作的一大部分。身為 PM 的 Ruby 分享道,當初面試 17LIVE 時非常透明的溝通經驗,讓他印象很深刻。實際進到 17LIVE 後,全公司的 All-hands meeting 讓每個人都可以發言問 CEO、主管們任何問題,不管是自身的工作內容或是整間公司發展的問題,都可以交流和獲得解答,這樣的文化讓 Ruby 覺得很珍貴。 除此之外,團隊對於嘗試新事物的熱忱也很有感染力。Ruby 回憶兩年前 17LIVE 剛剛導入 OKR 的績效管理方式,當時公司內部就有一陣討論的熱潮,團隊夥伴們都很熱衷並擁抱改變,共事時也都是以目標為第一優先,就算是跨 function 的溝通也都可以很順暢。 Sammy Ruby 給工程師、產品人的面試技巧建議 隨著企業規模的增長,17LIVE 很期待新鮮人的加入可以為公司帶來新的火花,近期也在招募各項的工程人才。本身就是工程師的 Sammy 分享自己在面試新夥伴時,除了基本的技術能力以外,也很重視對方的兩個能力:溝通:當跨國協作成為日常,工程師不僅是要與台灣的夥伴溝通,也有很多跨國共事的機會,靈活的溝通能力可以說是基本要求。主動學習:受益於自主學習良多的 Sammy 非常重視夥伴是否能夠主動學習新事物、主動去找資源,「你不能中斷你的學習。」Sammy 強調。他會在面試時邀請對方分享自己近期看的書或是文章,來觀察面試者是否有保持學習的習慣。 身為 PM 的 Ruby 則分享,除了「解決問題」這個必備條件以外,他也列舉了幾項 17LIVE 產品團隊重視的技能:快速 pickup:直播平台的功能非常多元,彼此也有複雜的互動機制,產品團隊的夥伴必須要能夠很快速地了解和上手。User behavior data-driven:如同前面提到的,永遠把使用者需求放在第一,並同時考量質化與量化的研究結果,持續打造使用者最需要的產品。 Ruby 也提供所有準備應徵 PM 的聽眾一個面試的建議:回答前先清楚定義問題。Ruby 說道自己面試求職者時的提問,其實沒有期待對方要馬上回答,他反而會希望面試者可以追問「為什麼要做這件事」,同時在論述自己的回答時,可以清楚地展現自己對於 user story journey 的理解,並舉例自己會用什麼樣的數據去追蹤 before 和 after,如此一來便可以展現這位面試者身為一位 PM 的能力。 加入 17LIVE,在台灣打造世界級的直播平台!17LIVE 技術職缺快速面試 🚀● 活動期間:10/11 (一) 至 10/22 (五) ●面試時間:活動期間密集隨到隨審,最快ㄧ個月內 Offer Get!●報名方式:直接透過 Cake 應徵 👉🏻https://www.cakeresume.com/companies/17LIVE/jobs Sammy 的精選書單Turn the Ship Around!A True Story of Turning Followers into LeadersL. Global Talent Connect | Malaysians Exploring Careers: Dozens of Talents Joining, with Many Insights Shared by Industry Experts

Cake hosted a Global Talent Connect event on July 31, 2024, bringing together dozens of talent coming from Malaysia and sharing our insights on topics like post-graduation work in Taiwan, the experience of returning home as international students with the participation of professionals working in both regions.As Taiwan welcomes many overseas students coming to its region to study and explore career opportunities post-graduation, it attracts thousands of students from Malaysia to come and study in Taiwan, mainly in arts and humanities fields, services, business, administration, and law. To encourage talent retention and align immigration policy with the current labor market demands, the government has introduced the Scoring Criteria for Foreign and Overseas Chinese Students to Work in Taiwan, leading to many Malaysian students opting to stay and work here. For graduands, the decision to stay in Taiwan or return to their home in Malaysia is critical; either way, they will have to lay the groundwork for their future carefully. Many students are on the fence. Understanding these difficult choices to make, Cake, the global talent network, hosted a Talent Connect event, inviting professionals—Jsean (柯典均), Bing Fung (馮文彬), and Cheryl Chong (張惠絲) to come and share about their journey, as well as their advice for the graduands joining our event. The event has attracted more than 30 Malaysian talent gathered at Cake’s Event Space (located near Nanjing Fuxing Station, Taipei, Taiwan) to explore their career potential and expand their network. Participants were introduced to job opportunities in Taiwan, where companies like Cake or Family Mart is actively seeking foreign talent to join their teams, and in Malaysia, where big names like MSI welcome fresh graduates with experience overseas, adding diversity to their team culture.
